Before You Automate Anything, Fix This One Thing

I keep getting the same question from CEOs:

"What AI tools should our sales team be using?"

Wrong question.

Because here's what I see when I look under the hood:

No defined sales process. Reps winging discovery calls. Proposals that look different every time. Follow-up that depends on who remembers.

And now they want to add AI to that?

Here's the truth:

You don't have a sales problem that AI can solve.

You have a process problem that AI will make worse.

Let me tell you about Mike.

$750 million+ in revenue. Over a dozen facilities. 85 sales reps. Dozens of sales managers.

They spent eight months trying to fix their sales process.

Consultants. Workshops. Internal task forces. Endless meetings.

Eight months of spinning their wheels.

We did it in a day.

One day (you can watch the testimonial on my profile).

We sat down. Mapped the process. Documented what works. Cut what doesn't. Built a repeatable system every rep could follow.

Not theory. Not a 90-day rollout plan.

A working sales process. In one day.

Because here's what Mike's team has now:

A process that works. Reps who know exactly what to do at every stage.

Managers who can coach to a standard. Forecasts that are actually accurate.

And now? Now they can add leverage.

Now AI tools make them faster, sharper, more efficient. Because they're amplifying something that already works.

But without the foundation? They'd still be eight months into a broken process, just with fancier tools.

That's the difference.

Process first. Leverage second.

AI doesn't create structure. It amplifies what's already there.

Speed without structure isn't progress. It's just expensive noise.

Your challenge for this week:

Document your current sales process. Every step from first contact to close.

If you can't write it down so a new rep could follow it, you don't have a process.

And if you don't have a process, stop looking for AI tools.

Build the foundation first. Then add the leverage.
